I fear it is like Windows, a lot of users, few with any clue, so a lot
of the time people solve problems the hard way, and that solution sticks
because it is known.

Solution is usually to go to dev forums, and other places where people
who really know the answers lurk. Just as Microsoft used MVP to
differentiate their forum answers.

Not seen that, most of the developer stuff is Ubuntu.

Hardware differences sure, but I think often the customisations are to
deliver vendor preferred applications (often uninstallable). It cuts
both ways, like OEM Windows, these reduce the cost of the phone, but
make it less pleasant and eat storage.

I was lucky in that the people who developed the Vodafone variant also
left an unbranded variant around, so I could have a vendor version
without the vodafone "extras". But even them vodafone bundled an FM
radio app for the onboard radio which is proprietary and premium
software, so lost that.

But yes, I suspect most geeks will want to install Cyanogen Mod or
similar if it supports their hardware.
